Business Execution Program Overview

Program Map

Results Execution Program develops a variety of managing and business skills with specific focus on strategic planning and corporate culture, recruiting and retaining talent, leadership and supervising. In addition to that, the participants receive training in personal management skills (goal setting, organizational skills, time management, team work etc.) The key element of the program is to create a consistent meeting rhythm for the leadership team and create a culture of accountability around execution.

Certificate of Completion:

Each participant is responsible for all readings, assignments and tasks and is evaluated upon completion of every module on a 100% scale. Participants must reach an overall score of at least 80% to receive the certificate of completion.

Vision (20 hours)

Core Values (4 hr)

Objectives of this Execution Module:

  1. Explore the importance of Core Values and how they relate to everyday business practices
  2. Discover a draft set of core values unique to the organization.
  3. Review and refine the draft into a version that completely resonates with the leadership team.
  4. Prepare for rolling out Core Values to the employees

Core Purpose (4 hr)

Objectives of this Execution Module:

  1. Explore the importance of Core Purpose and how it relates to everyday business practices
  1. Discover a draft core purpose statement unique to the organization.
  2. Review and refine the draft into a version that completely resonates with the leadership team.
  3. Prepare for rolling out Core Values to the employees

Envisioned Future (4 hr)

Objectives of this Execution Module:

  1. Explore the importance of Painted Picture of the future (typically 10 years out) and how they relate to everyday business practices
  2. Draft one or two potential BHAG statements and supporting metrics.
  3. Review and refine the draft(s) into a version that completely resonates with the leadership team.
  4. Prepare for rolling out Painted Picture to the employees

Vision Audit (4 hr)

Objectives of this Execution Module:

  1. Engage members of an entire organization in testing both the resonance and impact of the Purpose, Core Values and BHAG.
  2. Use this feedback to identify appropriate actions to reinforce and fully leverage the Vision of the organization.
  3. Follow-up on the execution of these actions.

Building A Cohesive Leadership Team (4 hr)

Objectives of this Execution Module:

  1. Understand the components of a cohesive leadership team.
  2. Challenge the existing team to measure themselves against the criteria outlined in Lencioni’s “The Advantage”, and consider immediate changes required for the team.
  3. Schedule the appropriate time for the team to work though the Build Highly Effective Teams execution module (see Talent).

Strategy (20 hours)

Target Market & Brand Promise(3 hr)

Objectives of this Execution Module:

  1. Clearly define the Target Market.
  2. Identify the Target Market customer’s greatest needs in the industry.
  3. Learn about Key Benefits and the ways to address the greatest needs.
  4. Explore the importance of Brand Promise that differentiates a brand from the competition, and resonates with the potential customers in the target market.

Competitive Analysis (2 hr)

Objectives of this Execution Module:

  1. Conduct a Competitive Landscape analysis using Porters Five Forces model.
  2. Use the result of this analysis to challenge, confirm or inform strategic priorities.
  3. Identify any knowledge gaps, and develop action plans to close these gaps.

5 Year: Strategic Moves (3 hr)

Objectives of this Execution Module:

  1. Use the organizations Vision to develop a long-term strategy.
  2. Learn how to identify the 3-5 year Strategic Moves (priorities) to support the execution of this strategy.

Current Reality Assessment (2 hr)

Objectives of this Execution Module:

  1. Learn how to apply Current Reality Assessment using a SWOT structure.
  2. Use the Strengths, Weaknesses, Opportunities and Threats as input into the identification and selection of 1 Year Execution priorities.

1 Year: Execution Priorities (3 hr)

Objectives of this Execution Module:

  1. Learn how to identify the short-term (12 month) execution priorities that support achievement of 1 year financial targets, and progress towards 3-5 year targets.

90 Day Action Priorities (3 hr)

Objectives of this Execution Module:

  1. Learn how to identify the near-term (90 days) execution priorities that support achievement of 1 year financial targets, and progress towards the 1 year Execution Priorities.

Customer Loyalty & Feedback (4 hr)

Objectives of this Execution Module:

  1. Explore the world-class customer loyalty methodology of the Net Promoter Score/System (NPS).
  2. Define the ways to implement the system gathering critical client feedback and establishing an NPS score for the business.
  3. Implement a disciplined approach to using it systematically in the business.

Talent (20 hours)

Behavioral Profiles (3 hr)

Objectives of this Execution Module:

  1. Educate the client on the concepts and use of behavioral profiles.
  2. Have each participant complete an E-DISC behavioral assessment.
  3. Teammates share their profile reports in order to achieve self-awareness, other awareness, and improve the effectiveness of the leadership team.

Build Highly Effective Teams (3 hr)

Objectives of this Execution Module:

  1. Educate on Lencioni’s Five Dysfunctions of a Team model.
  2. Conduct a leadership team effectiveness assessment using this model.
  3. Debrief the report details as a team and identify actions to address obvious issues.
  4. Follow through on the execution of those actions.

Employee Engagement (3 hr)

Objectives of this Execution Module:

  1. Educate on the use of the Net Promoter Score/System (NPS) for measuring employee engagement.
  2. Define the ways to implement the system gathering critical employee feedback and establishing an NPS employee engagement score for the business.
  3. Implement a disciplined approach to using it systematically in their business.

Hiring the Right People (4 hr)

Objectives of this Execution Module:

  1. Educate on the concepts of the Topgrading methodology.
  2. Identify the best practices for implementing this rigorous process into the business.
  3. Create an implementation action plan, and follow up on its execution.

Performance Management (3 hr)

Objectives of this Execution Module:

  1. Align the leadership team around the need and value of conducting regular performance reviews with employees.
  2. Provide a structured approach and forms to conduct these reviews.
  3. Develop and execute an action plan to implement the process.

Talent Map (2 hr)

Objectives of this Execution Module:

  1. Introduce the Talent Matrix and Talent Map concepts to the leadership team.
  2. Conduct an evaluation of employees based upon this simple performance/fit matrix, and map each team.
  3. Conduct a review of the resulting Talent Map(s) identifying necessary actions to address obvious gaps and issues.
  4. Follow-up on the action plan.

Key Performance Indicators (2 hr)

Objectives of this Execution Module:

  1. Introduce the definition and proper use of Key Performance Indicators.
  2. Identify effective KPI’s for the industry.
  3. Create an implementation action plan, and follow up on its execution.

Leadership Behaviors (10 hr)

This section of execution modules educates leaders on the exemplary leadership practices as described in the book, “The Leadership Challenge”. 

There are five practices or behaviors;

  1. Model the Way
  2. Inspire a Shared Vision
  3. Challenge the Process
  4. Enable Others to Act
  5. Encourage the Heart

Leadership Process (10 hr)

This section of execution modules educates leaders on key process they must master;

  1. Mastering Personal Workflow: you cannot hope to lead others with integrity and competence if you have not mastered your own personal workflow.
  2. Robust Communications: Employees’ desire and demand clear and effective communication from their leaders – unfortunately they are often disappointed.
  3. Culture of Accountability: process, tools, and techniques to establish and maintain high levels of accountability.
  4. Visibility of Targets: the use of execution dashboards.
  5. Meeting Rhythms: establish healthy & effective meeting rhythms.
  6. Problem Solving Tools: provide leaders with some simple structure for solving problems and making decisions, as well as basic tools and techniques.
